The equation

How to model a device in four numbers

Every ROI conversation in this industry can be reduced to four inputs and two subtractions. Everything else is commentary.

Monthly session revenue = sessions per day × price per session × operating days per month. That is the top line. Three of the four numbers are yours to set honestly: how many sessions your room and staff can actually deliver, what your market will pay, and how many days a month you trade. The fourth — the device — determines what each session can be, and what you can charge for it.

Then subtract the financed payment. A 60-month equipment term loan at $0 down for qualified buyers costs approximately 0.02188 per dollar financed per month, around 11.3% APR, subject to applicant and provider approval. That turns $39,990 into ≈ $875 a month and $89,000 into ≈ $1,948 a month.

Then subtract consumables. On Cryoskin® this is low-cost conductive gel and essentially nothing else — no cartridges, tips or applicators to replace. On icoone® body sessions it is the client body suit; there are no tips, cartridges or applicators to replace on any configuration, and the Microfacial has no cartridges or disposables at all.

Then subtract everything the planner does not model. Staff, rent, marketing after day 90, card fees, insurance, taxes. This is the step buyers skip, and it is the step that decides whether a device is a good purchase or a monthly obligation. A device that clears its payment has not yet made you money.

Break-even is monthly payment ÷ (session price − consumables per session): the number of sessions a month that covers the payment alone. It is a useful floor and a terrible target.

Read the break-even column, then ignore it. In every scenario above the break-even is a small number of sessions a month, which is exactly why break-even is the wrong benchmark. The real question is the one in the assumptions column: can you deliver two sessions a day, twenty-two days a month, at that price, month after month? If yes, the device is comfortable. If no, no amount of arithmetic fixes it.

Stress-test downward. Re-run each scenario at half the sessions per day. If the device still clears its payment at one session a day, you have a resilient purchase. That is a far more useful test than optimising the upside.

Pricing your menu

Singles, packages and memberships

How you package the session changes the model more than which device you buy. Three structures, and what each one does to the numbers.

Structure one

Single sessions

The acquisition tool. A single session converts a curious client and gives you a price anchor for everything else on the menu. It is the least profitable unit and the most necessary one. Model your revenue on it only for new-client volume, never for the whole schedule.

Structure two

Packages and courses

The workhorse. Both lines suit course-based selling — icoone® body work in particular is generally sold as a course rather than a one-off. A package raises average order value, fills future slots in advance and lowers your acquisition cost per session. Model your revenue at the package price per session, which is lower than your single rate.

Structure three

Memberships

The stabiliser. A monthly membership smooths the quiet months and makes the device payment predictable against predictable income. Watch utilisation: an underused membership is revenue, an overused one is a staffing problem. Model both ends.

icoone®. $58,000 to $89,000. Sessions are longer and generally priced higher, sold as courses, over a client body suit for body work. Six ways an ROI model goes wrong

These are the mistakes we see in spreadsheets buyers send us, in rough order of how expensive they are.

Modelling at full utilisation

A schedule that assumes every slot fills is a wish. Model at half your optimistic number and see whether the decision still holds.

Forgetting the operator

A staffed session has a labour cost even when the therapist is salaried, because that hour could have produced something else. Put it in.

Using the single-session price for everything

If most of your volume will come through packages, model the package rate per session. The difference compounds fast.

Ignoring the consumable that scales

Gel is trivial. Body suits are not, because they scale per client. Model consumables per session, not as a fixed monthly line.

Treating break-even as the goal

Break-even covers the payment. It does not cover rent, staff, marketing or tax. It is the floor of the model, not the target.

Assuming marketing is free after day 90

How do I calculate ROI on an aesthetic device?

Start with monthly session revenue: sessions per day × price per session × operating days per month. Subtract the financed monthly payment, then consumables per session, then the costs the planner does not model — staff, rent, marketing and taxes. What is left is the contribution the device makes. Anything above the payment is not profit until those other costs are covered.

What is break-even on a device?

The number of sessions per month whose contribution covers the financed payment: monthly payment ÷ (session price − consumables per session). At an illustrative $875 monthly payment and a $350 session with $5 of gel, that is roughly three sessions a month. That figure is deliberately narrow — it covers the payment only, not the business around it.

How many sessions a day is realistic?

That depends on your room count, staffing, session length and demand, and no one selling you a device can tell you the answer. Model a range rather than a point: what happens at one a day, two a day and four a day. If the plan only works at four, you are buying a marketing problem, not a device.

Should I sell single sessions, packages or memberships?

Most practices use all three. Singles convert new clients, packages raise average order value and lock in a course, and memberships smooth cash flow across quiet months. Price them so the package discount is paid for by the booking certainty, and model your revenue on the package price per session, not the single-session rate.
